I used rail nippers (diagonal cutters would work almost as well) to cut one set of horizontal mullions off of each side of two window pieces, one for each end. That done, it is a simple matter to use a large flat file with a cutting edge to remove the upright mullion and the remains of the outside mullions.
Removal of one set of panes from each side of the window leaves an excessively large flange, which can be removed with a razor saw.. Save the excess material to cut up for splice plates later on.
